Developed as part of Bocconi University’s Artificial Intelligence Development in Strategic Management course, this project explored how large language models can support structured ESG and strategic analysis for multinational firms. Using Tetra Pak as a real-world case, the team designed an AI-based decision-support tool grounded in publicly available sustainability reports and disclosures.

The objective was not automation or prediction, but to evaluate how AI can assist leaders in navigating complex sustainability and strategy questions more consistently.

Problem

Large organizations face growing pressure to align environmental, social, and governance commitments with long-term business strategy. While extensive sustainability reporting exists, relevant information is often fragmented across documents, making it difficult to compare priorities, assess alignment, and explore trade-offs in a structured way.

Approach

  • Analyzed Tetra Pak’s public sustainability reports and ESG disclosures

  • Identified recurring executive-level ESG and strategy questions

  • Defined the system as decision support, not decision-making or prediction

  • Structured the AI tool around question-driven analysis rather than open-ended chat

  • Constrained outputs to publicly verifiable information

Execution

  • Built and tested the AI tool using the OpenAI Playground

  • Designed structured prompt logic aligned with ESG and strategic frameworks

  • Iteratively refined prompts to reduce generic or speculative responses

  • Tested queries related to emissions targets, circularity, workforce sustainability, and partner alignment

  • Documented design rationale and limitations in a formal project proposal

Impact

  • Produced a working AI-based decision-support prototype grounded in a real multinational case

  • Demonstrated how LLMs can assist with consistent ESG and strategic inquiry

  • Identified clear constraints and guardrails for AI use in executive contexts
